Ask a customer education or L&D team what's on their roadmap and you’ll hear ‘customer training videos’. But if you were to ask them how many videos did they ship last quarter, there's mostly silence.

Customer training videos aren’t hard to make. In fact, we wrote about it recently. What's hard is to repeatedly make training videos as your product goes through changes. Now that 85% of developers use AI regularly for software development, the time it takes to ship new features has reduced dramatically. However, not much has changed for L&D teams when it comes to improving their video production workflows.

Our argument is that instead of chastising L&D teams, orgs need to revisit this gap between fast moving product teams and 'supposedly laggard L&D teams'.

Video production was never L&D's job in the first place. They need to focus on making learning and onboarding better for customers instead. Just like product and engineering, L&D teams need to be equipped with the right tools and workflows that make this job easier so they can focus on creating better learning outcomes for end users.

Our aim with this guide is to shed some light on why customer training videos usually stall and what changes when you hand this everlasting video production and maintenance loop to AI.

Why do customer training videos keep slipping down the list?

Customer training videos aren't held to the same standard and urgency as the features they're supposed to teach. Features are tied to a roadmap which usually has a hard deadline. Nobody escalates a missing help video the way they would escalate a missing feature.

Then there's the problem of who needs to own it. The video needs someone who knows the product well enough to narrate a non-obvious workflow correctly, and that person is usually a CS lead, a solutions engineer, or a PM with limited editing skills and no free afternoons. Some orgs might hand it to a video specialist but that adds a review loop, because the specialist wouldn't necessarily know the product.

Most teams end up gated on the two or three people who can do both, which is exactly the concentration risk that L&D leads worry about.

With a setup like this the work never finishes. While there's already a lag in how many training videos are being produced, every new release invalidates part of the library that already went out and most teams don't track which part is outdated.

Auditing 200 videos against a changelog is nobody's favorite Tuesday, so it doesn't happen, and the library drifts from current to mostly-right to "we tell customers not to trust it."

The climate around the team doesn't help either: in the TalentLMS 2026 L&D Benchmark Report, half of HR managers said high workloads leave little room for training even when it's needed, and only 37% of companies measure L&D by business impact — which makes maintenance an unfunded, unmeasured line of work.

What do customer training videos even change?

There's always a huge debate within organizations on the ROI behind customer education. But as Dave Derington puts it:

We often think of learning as a cost center. But so is your Product, isn't it? Just like you build a product, you also have to build learning.

Customer training videos done right can serve three purposes:

  1. It reduces support tickets for the most recurring issues your customers face. (Your CS team will thank you for this!)
  2. It increases user understanding of your product.
  3. It saves your support team's time which can now be used for upskilling or solve broader product issues.

In Wyzowl's 2026 survey of 266 video marketers, 57% said video had helped them reduce support queries and 93% said it increased user understanding of their product. The economics underneath that are stark: Gartner priced a live support contact (phone, chat, or email) at an average of $8.01, against roughly $0.10 for a self-service contact. A video that answers a recurring question is a permanent deflection asset, and it keeps paying every month it stays accurate.

New customers hit the same eight or ten tasks in their first fourteen days, and those tasks are entirely predictable. Recording them once converts a repeated live session into something a customer can watch at their leisure. Measuring the self-serve depth your customer training needs

The tasks worth recording are rarely the glamorous ones: bulk import, permission changes, SSO configuration, exporting the report finance keeps asking for. Dull, high-frequency, and expensive to explain live. How do you turn a product recording into a training video?

Getting the right product recording with the right context is easy but the harder part is adding narration, captions, and syncing the narration with the video. For most L&D folks it's a time consuming process. However, if you follow these steps, you'll find it easy to

Six steps. Most teams write the script first, try to record against it, then discover the product doesn't behave the way the script assumed. Record first.

1. Pick one task, scoped to a single outcome. "How to configure SSO" is a video. "Admin settings" is a playlist someone will abandon halfway. If you can't state the outcome in one sentence starting with a verb, the scope is still too wide.

2. Run the workflow once, cleanly, before you record. Set up the account state you need: the right permissions, sample data that isn't embarrassing, a browser without 14 tabs. Most re-records are caused by state problems, not narration problems.

3. Record the screen and narrate roughly. Talk through what you're doing as you do it, and don't restart when you fumble a sentence. The raw recording is source material, not a take — fumbles and filler come out later, and a re-record costs you the whole session.

4. Write the script from the recording. Now you have ground truth on what the product actually did, so the script can match it step for step. This is also where you fix the thing subject-matter experts always do, which is explaining the interface instead of the task. "Click the gear icon, then Members" is interface narration. "Give your finance team read-only access" is the task, and the clicks belong underneath it.

5. Produce for someone watching at the moment of confusion. Clean voiceover instead of room noise, zooms onto the element being discussed, captions for the majority watching muted, and a title matching the words a customer would search. Chapters if the task has genuine phases.

6. Publish where the question gets asked, and write a guide too. The video you create needs to be tied to a help center article for that topic. Common production issues with product recordings and how to fix them

The most common problems with producing customer training videos fall outside the scope of L&D teams. It's the narration, editing, syncing, and multiple takes in case someone fumbles the narration in their first try. Your team shouldn't have to worry about technical stuff around a training video, instead they should be able to spend time creating good training videos that get the job done. Narration nobody wants to record
